What is Product Pivot?

A product pivot is a deliberate, structured change in product strategy — a new target customer, problem, business model or core offering — made when evidence shows the current direction will not reach product-market fit. A pivot keeps what has been learned and validated while changing what has not worked.

A pivot is not a panic swerve or a slow drift; it is a decision with a before and after, grounded in evidence that the current hypothesis has failed a fair test. Pivots take recognisable shapes: keeping the product but changing the customer segment, keeping the customer but solving a different problem for them, turning one successful feature into the whole product, or changing how the same value is monetised. What distinguishes a good pivot from starting over is continuity of learning — the team carries forward validated knowledge about users, technology and channels, and redirects it at a better opportunity. The hardest part is timing: pivoting too early abandons ideas before they are fairly tested, while pivoting too late burns runway on hope.

Why it matters

Most first product hypotheses are at least partly wrong, so the ability to pivot well — on evidence, at a chosen moment, with the team aligned — is a core survival skill rather than an admission of failure. Naming the decision matters too: a formal pivot forces the strategy change into the open where it can be examined and committed to, instead of leaking out through incoherent roadmap changes that leave the team building for two strategies at once.

A product example

A team builds a scheduling product for freelancers, but a year of flat retention and interview evidence shows freelancers will not pay to solve the problem. The same interviews reveal that the small agencies booking those freelancers feel the pain acutely and have budget. The team pivots segment — same core engine, repositioned and repriced for agencies — carrying its scheduling technology and hard-won market knowledge into a market that pulls.
